    Phase 4: Reflect and Reset

    The fourth phase, the reset process, is all about ensuring a smooth execution of the reset.

    It is crucial to keep an eagle-eye view across the OKRs workshop and assign a core team to participate in as many workshops as possible.
    The involvement of external participants can help share observations and learnings between teams, cross-functionally and alleviate session roadblocks.

    Working with coaches and expert users to align on strategic shifts, cross-functional efforts, and new findings that can benefit teams is key.

    The goal is to review, challenge, learn and improve the process and the OKRs for the next quarter.

    Phase 4: Reflect and Reset

    The third phase of the OKR program, called Focus and Measure, is critical to success as it is where results are achieved.
    In this phase, we will focus on identifying and addressing risks, creating action plans, and providing training on the WorkBoard platform.
    1. Reset
    Define the scope and approach of the reset process and develop a plan for executing the reset
    2. Workshop Structure (Traditional Localization)
    Determine the format and structure of the workshop that best suits the needs of the team. The Traditional Localization allows for more time and sequential wave of workshops. Ensure the workshop is aligned with the goals of the reset

    Allows for faster alignment with workshops in parallel all within one day. Plan the rollout of the workshops to ensure maximum impact. Consider the timing and scheduling of the workshops

    4. Align with ELT on Business Review and schedule
    Work with the Executive Leadership Team to align on the business review and schedule to ensure the reset is aligned with the overall goals and priorities of the organization
    6. Prepare and set the scene for ELT and Reset participants
    Prepare the materials and resources needed for the reset and set the scene for the participants by communicating the goals and expectations of the reset.
    5. Schedule wave of Reset workshops
    Schedule the reset workshops in a way that is convenient for all participants to ensure the workshops are spaced out in a way that allows for adequate preparation time
    7. Ensure everyone is ready to engage in a productive discussion
    Communicate the session agenda to all participants in advance to provide an introduction to OKRs and Outcome Mindset. Ask participants to update their OKRs prior to the workshops, as well as to pre-populate the retrospective.

    8. Smooth reset execution
    Keep an eagle-eye view across the OKRs workshops and assign a Coach to most workshops. Work with coaches and expert users to align on strategic shifts, crossfunctional efforts, and new findings.
    9. Close out the Reset
    Publish the new OKRs to the workboard within 24 hours post-session and close out all past OKRs. Refine new OKRs if needed, potentially in a follow-up session is needed.

    Step 1: Considerations for Localization

    Traditional Localization

    The localization process is a crucial step in the OKR implementation journey, as it helps ensure that all teams are aligned and working towards the same goal.

    In this chapter, we will outline the steps involved in localizing OKRs at each level of the organization

    L1: Executive Team Holds an Annual Business Review & Resets their OKRs
    At the start of each year, the Executive Team holds an Annual Business Review to reset their OKRs. The OKRs are finalized, uploaded, and published in a Biz Review shared with L2 Teams. The Business Process Owner (BPO) circulates the new OKRs with Localizing Team Leaders to discuss and prepare internally. The BPO also works with OKR Coaches to prepare Localization Workshops.
    L2: Teams Hold Annual Business Review & Localize their OKRs
    At the L2 level, teams hold their own Annual Business Review and localize their OKRs. During this process, teams refine and upload their OKRs, create Key Result roll-ups, mirrors, etc. (2-3 days). A tie-off session is held, including all team leaders who created and localized the OKRs. The L2 OKRs are then published and communicated to L3 team leaders to discuss and prepare internally

    Repeat Process at Every Level

    This localization process is repeated at every level of the organization, ensuring that all teams are aligned and working towards the same goal.
    In this chapter, we will outline the steps involved in localizing OKRs at each level of the organization

    Super Set Localization

    After the OKRs have been set, it is important for everyone in the organization to participate in the Welcome to WorkBoard Basic Training.
    This process involves all localizing teams participating in a single, 4-hour session to align on the desired outcome and strategic priorities of the localization effort.
    The Executive Team holds an Annual Business Review, finalizing and uploading the OKRs, which are then shared with the L2 Teams. The BPO circulates the new OKRs with Localizing Team Leaders to discuss and prepare internally, and works with OKR Coaches to prepare the Localization Workshops
    By moving quickly to execution and working together, your team can make the most of the quarter and achieve results faster.
